Backstory

Ravensburger are a multinational toy brand. High-quality jigsaws, key lines like Lorcana and Gravitrax, and licensing deals with Disney and Marvel.

Most of their sales came through physical retail like Smyths and marketplaces like Amazon and eBay. Going direct meant controlling more of the sale and keeping more of the margin.

Google Ads and Meta were already generating revenue across the UK, US, France and Germany. But every territory ran its own structure, its own product focus, its own version of what good looked like. 

They came to us to align it and unlock the DTC opportunity.

Diagnosis

The problem wasn't the platforms, it was that nobody owned the commercial picture.

Multiple stakeholders across territories and teams were directing campaigns independently. 

Creative pulled in different directions, structures didn't match, and campaign objectives were measured on activity volume rather than commercial return.

That fed straight into the accounts. Google Ads lacked segmentation, weakening search relevance across brand and non-brand. Budget pacing missed the strongest trading windows. 

On Meta, creative learnings never travelled between teams, so the same tests ran twice in different territories. 

Lower-funnel spend wasn't weighted towards the products actually returning the most money.

Activation

We rebuilt the paid media structure around commercial value, not platform performance.

On Google, we segmented keyword themes into tighter structures, improving intent matching across Search and Shopping, and cut wasted spend during competitive trading periods.

We then restructured lower-funnel activity on both platforms around the SKUs that made the most money, prioritising higher-value products across Dynamic Product Ads and Shopping.

Creative testing moved to a single controlled process shared with Ravensburger's internal teams. One set of learnings, applied across all 4 territories, instead of 4 teams learning the same things separately.
